De-risking a wellness app: appeal, pricing and the habit problem

A consumer wellness startup used VibeIQ to de-risk Serenity, a sleep and stress app, with a synthetic panel of eight adults across sleep-severity and willingness-to-pay segments — combining a feature and pricing questionnaire, in-depth interviews on the nightly routine, and a subscription focus group to decide what to build and how to price it.

The challenge
Wellness apps live and die on retention. Before investing in content and features, the team needed to know which feature mattered most, how much people would pay, and why users abandon sleep apps within a week, across very different types of poor sleepers.
Our approach
We ran three complementary studies against the same eight-persona panel, spanning sleep quality, age and willingness to pay. A questionnaire measured appeal, feature preference, trust, recommendation and price willingness. In-depth interviews explored real bedtime routines and what disrupts them. A pricing focus group stress-tested subscription appetite and structure.
The results
Appeal concentrated among poor sleepers, who wanted clinically-grounded help — CBT and guided breathing — over sleep stories, and trust emerged as the conversion hinge for skeptics. The interviews surfaced three distinct disruption patterns (scrolling, acute stress, irregular schedules), each needing a different intervention, and confirmed that habit and first-week results, not price, drive retention. The focus group converged on a strong free tier plus a proof-backed premium, with a family plan to win parents. The result was a clear build-and-pricing roadmap grounded in real segment differences.
